I feel bad that the old style game stores are going by the wayside, but honestly nine out of ten encounters I had in old fashioned game stores and comic shops have been pretty negative. I would start with the big bad being unknown, or little known. You see the direct results of their actions, like the soldiers or whatever, but the players really know little about the actual big bad. Then drop hints about the big bad and see what the players latch onto. You can literally build the big bad they are expecting to find.

In my current game, the big bad is aliens or something. I leaning toward robot aliens.
